The Client.

Falmouth VIPS is a community-based nonprofit dedicated to connecting local volunteers with K–12 students across Falmouth Public Schools in Falmouth, Massachusetts. The organization bridges the gap between classroom needs and community talent by offering structured, accessible volunteer opportunities — from one-on-one mentoring and tutoring to classroom assistance and student speaking engagements.

What sets Falmouth VIPS apart is the depth of its integration with local schools. Its partnership model goes beyond typical volunteer programs, fostering a culture of civic engagement that ripples through the entire community. With a lean operation run out of Falmouth High School, the organization punches well above its size — recruiting, coordinating, and supporting a broad base of community volunteers who give their time and expertise to shape the next generation.

The Challenge.

A process that worked — until it didn’t.

For years, FalmouthVIPs coordinated volunteer matching across seven Falmouth schools through a combination of monthly emails, Google Forms, and Constant Contact newsletters. It was held together by effort, not infrastructure.

As Tracey Crago, FalmouthVIPs program director, described it: the team would query staff for needs, compile the responses, and publish them in a newsletter — “which in a perfect world is every month” — then wait for volunteers to read it and reach out to teachers directly. From initial request to posting, the process could take up to two weeks. Last-minute needs had nowhere to go.

There was no central place to see what was open, who had responded, or where a placement had stalled.
They knew the process needed to change. They just needed a solution built around the way they actually work.

Rather than adapting a generic tool, we built Ready to Help — a custom, AI-coded web application designed specifically around FalmouthVIPs’ processes, roles, and goals. Every decision was made collaboratively, grounded in how the team actually operates across seven schools.

The Highlights.

Multi-Role Platform Architecture

We designed three distinct user experiences within a single platform: Admins (FalmouthVIPs staff), FPS Staff (teachers and program leaders who post opportunities), and Volunteers. Each role sees only what they need, with appropriate permissions and workflows at every step.
A key early insight was that not just teachers post opportunities — PTO leaders and program coordinators do too. So we named the role “FPS Staff” rather than “Teacher,” a small change that reflects a deep understanding of how the organization actually works.

Volunteer Profiles & Approval Flow

Volunteers sign up once, creating a profile that includes their contact information and an acknowledgement of the required CORI background check and confidentiality policies. Applications are held for admin review before volunteers can express interest in any opportunity — a deliberate design decision to preserve the quality-control role that FalmouthVIPs staff had always played.

Admin Dashboard & Volunteer Tracking

Rather than flooding teachers with in-app messaging, we built a system where teachers track volunteer status (interested → contacted → placed) in a simple dashboard. That data feeds directly into an admin view that surfaces the insights FalmouthVIPs actually needs — like volunteers who’ve expressed interest but haven’t been contacted within two weeks — without burying them in noise. The philosophy throughout: build the simplest system that solves the real problem, then let real usage data guide what comes next.

Streamlined Opportunity Posting

Staff can now post a volunteer opportunity directly to the platform in minutes — any time a need comes up, not just once a month. Opportunities are categorized by commitment type (one-time, short-term, or long-term), grade level, school location, and volunteer count, giving volunteers the context they need to self-select with confidence.
Every posting goes through an admin review step before going live, keeping FalmouthVIPs in control of what reaches their volunteer community.

Google Single Sign-On

We integrated Google SSO so that both staff and volunteers can sign in with a single click using their existing Google accounts — eliminating password friction and lowering the barrier to regular platform use. This required working through a non-trivial technical setup given the school district’s IT restrictions, but the result is a noticeably simpler experience for every user.

Sub-Brand & Website Integration

We designed the “Ready to Help” sub-brand identity — logo, color treatment, and name — to sit alongside FalmouthVIPs’ existing brand. The platform was then integrated into the organization’s main website via a utility navigation link and a new step added to the volunteer registration flow, creating a seamless path for new volunteers to discover and join the platform.

Ready to Help launched to a pilot group of staff and volunteers in April 2026. Early feedback was clear: sign-up was easy, the flow was intuitive, and the platform was already generating the kind of real-time volunteer engagement that the old monthly newsletter process could never support.

More importantly, FalmouthVIPs didn’t have to change how they work to fit the software — the software was built to fit how they work.
